How to Shrink a PDF Without Turning It Into a Blurry Mess
Need to compress a PDF for email or upload? Here's what actually works, what destroys quality, and how to get the file size you need.
Last week I had a 14MB PDF I needed to email to someone. Gmail's attachment limit is 25MB so technically it fit, but their company mail server kept bouncing it back. The actual limit on their end was closer to 10MB. Classic.
So I went through the usual annoying process of figuring out how to make the file smaller without making it look like it was faxed in 1997. Here's what I learned.
Why is your PDF so big in the first place?
Before you compress anything, it helps to know what's making the file large. The three main culprits are embedded images, fonts, and the way the PDF was exported.
A PDF with photos or scanned pages is almost always big because of the images. A 10-page report with a few charts might be 500KB. The same report with high-res product photos could easily be 20MB. If you scanned the document with a phone scanner app, those apps often embed the images at way higher resolution than you actually need for screen reading.
Fonts are less common but worth knowing. PDFs can embed the entire font file inside them. If someone used a custom typeface, that can add a megabyte or two on its own.
What does "without losing quality" actually mean?
This is where it gets real. Some compression genuinely has no visible effect on quality. Some destroys it.
The invisible stuff: removing duplicate objects, compressing text streams, stripping metadata, flattening layers. You won't notice any of this. Your PDF looks identical.
The visible stuff: downsampling images. This means taking a 300 DPI image and converting it to 150 DPI or 96 DPI. On screen you often can't tell the difference. If someone's printing it at full size, they might notice. For most email attachments and form uploads, 150 DPI is completely fine.
So when people say "without losing quality" they usually mean they want it to look fine on screen and at normal print sizes. That's very achievable. If you need it to look perfect at 100% zoom on a 4K monitor or print at poster size, that's a harder ask.
The quick online route
For most cases, an online compressor handles this in under a minute. I use PDF Compressor for this. You drop in the file, it processes everything locally in your browser, and you download the result. No uploading to someone's server.
For typical office documents with a mix of text and images, I usually see 40-70% size reduction. That 14MB file I mentioned came down to about 6MB, which got through just fine.
A few things I've noticed about online tools in general:
Smallpdf is polished and does a good job, but free users get 2 compressions per hour and the files go to their servers. Fine for most people, just something to know.
iLovePDF is similar, generous free tier, server-side processing. Their compression results are roughly comparable.
Adobe Acrobat online does excellent compression with more control over settings, but you need an account and there are usage limits on the free tier.
For one-off compressions where I don't want to think about it, the browser-based route is just faster.
When the PDF is mostly scanned images
This is the situation where you can get the most dramatic size reduction, and also where you have to be most careful.
A scanned document is basically just a series of images wrapped in a PDF container. The "quality" question is really about image resolution. Most screens are 96-110 DPI. Most office printers look fine at 150-200 DPI. But scanner apps often default to 300 DPI, which creates files 2-4x bigger than necessary for everyday use.
If you control the source, the better fix is re-scanning at a lower DPI setting before you even get to compression. 200 DPI for a document that'll be read on screen. 300 DPI if someone might actually print and inspect it closely.
If you're stuck with the file as-is, compress it and check the output visually. Zoom in to 100% on a page with text. If you can still read small text clearly, it's fine.
What if the images in the PDF are the problem?
Sometimes the issue is specific images embedded in an otherwise normal PDF. A company report where someone inserted raw uncompressed photos from a camera, for example.
One approach that sometimes works: extract the images, compress them separately, then rebuild the PDF. It's more work but gives you precise control.
You can compress images first using something like Image Compressor and then replace them in the source file if you have access to it. Most of the time, though, it's easier to just let the PDF compressor handle the images as part of the whole file.
What compression level should you choose?
Most tools give you options like low/medium/high or a quality slider. Here's my rough guide:
- Light compression (or "low"): Safe for anything. Mostly removes invisible overhead. You might only save 10-20%.
- Medium compression: Good default. Downsamples images moderately. Usually saves 40-60%. Output looks fine at normal viewing sizes.
- High/maximum compression: Gets aggressive with images. Can save 70-80% but text in images might get slightly softer. Fine for casual reading, bad for printing.
For email attachments I default to medium. If the file is still too big after that, I go high and check it before sending.
The format thing nobody mentions
If the PDF was exported from Word or PowerPoint and it's still large after compression, check if there's a way to re-export it. Word's "Optimize for: Minimum size" setting when saving as PDF often does a better job than post-hoc compression because it's working with the source rather than recompressing already-compressed images.
Same with PowerPoint. Go to File > Export > Create PDF/XPS > Optimize for minimum size. A presentation that exports at 18MB this way might come down to 4MB versus the 10MB you'd get from compressing the bloated export.
If you have the source file, start there. If you don't, compression tools are your best bet.
Is there a size limit where compression stops working?
Sort of. Once images are already compressed efficiently, you can't squeeze out much more without visible quality loss. If someone hands you a 200MB PDF of scanned engineering drawings at 600 DPI and needs it under 5MB, something has to give. At some point you're choosing between quality and size.
For typical documents, though, compression works really well. A 15MB PDF of a company annual report with photos should get to under 5MB without any visible degradation. That covers most real-world email and upload situations.
